The 5 roles to delegate first when you're drowning

If your team is underwater, these are the five roles that buy back the most time for the least cost — and how to know you're ready to hire.

When everything is urgent, hiring feels like one more thing you don't have time for. But the right first hires don't add work — they remove it. Here are the five roles that buy back the most time for the least cost, roughly in the order most teams should tackle them.

1. Customer support

If customers are waiting, nothing else matters. A support rep handling tickets, chat and email is usually the highest-leverage first hire: it protects revenue and reputation, and it's the easiest role to scope. You'll feel the relief within a week.

2. An executive or admin assistant

Calendar, inbox, scheduling, travel, data entry, follow-ups — the thousand small things that fragment your day. A good EA or VA gives founders and managers back hours of focus, which is the most expensive thing you're currently spending on low-level tasks.

3. Bookkeeping and AP/AR

Money work that has to be right but doesn't need you to do it. A remote bookkeeper keeps the books clean, invoices going out and bills paid — so you stop doing reconciliations at 11pm and your financials are actually current.

4. A specialist for your bottleneck

Every business has one function that's always behind. For an agency it might be production; for e-commerce, order ops; for a law firm, client intake. Hire into the bottleneck and the whole system speeds up.

5. Sales or lead follow-up

Once the operational fires are out, growth. An inside sales rep or lead-follow-up person makes sure no opportunity goes cold — often the fastest-paying hire of all, because speed-to-lead directly drives revenue.

How to know you're ready

You don't need to be "big enough." You're ready when:

  • You're personally doing work someone junior could do.
  • Tasks are slipping because there aren't enough hours.
  • The cost of the hire is less than the value of the time it frees.

That last point is where overseas talent changes the math: at roughly a third of local cost, the threshold for "worth it" drops sharply. The simplest next step is to price one role — tell us what's drowning you and we'll show you what it costs to fix it.
